Inside Palletforce: How 4 Million Pallets Move Through One SuperHub

Every evening, hundreds of lorries converge on Burton upon Trent carrying thousands of pallets from across Britain. By morning, much of that freight is heading back out in completely different directions. Here’s how the Palletforce SuperHub makes the overnight exchange work.

From several hundred feet up, a large logistics hub at night looks less like a warehouse and more like a living circuit board.

White headlights crawl towards it. Red tail-lights peel away. Loading areas glow beneath acres of roof, while articulated lorries arrive from places that might have almost nothing in common except for one thing: somewhere inside each trailer is freight that needs to be somewhere else tomorrow.

At Burton upon Trent, that nightly choreography happens on a formidable scale.

Palletforce says its UK network comprises more than 130 transport companies and 150 depots, supported by thousands of delivery vehicles. At its centre is the 620,000 sq ft SuperHub, designed to process more than 30,000 pallets and hundreds of trucks in a day.

But sheer size is not the interesting part.

The clever bit is what happens to a pallet between arriving on one lorry and disappearing on another.

And, despite all the technology involved, the principle is wonderfully simple.

CHAPTER

One hub, hundreds of spokes

Start with the bicycle-wheel idea

Palletforce is a pallet network rather than one haulage company trying to send every vehicle everywhere.

Its member hauliers operate local depots around the country. Those companies collect pallets from customers in their own areas, bring the freight back to their depots, consolidate it and send it overnight towards Burton.

At the other end of the journey, another Palletforce member handles the destination area.

So rather than a haulier in, say, Devon needing to send separate vehicles to Glasgow, Newcastle, Norwich, Manchester and Birmingham, it can put freight for all of those destinations onto a trunk vehicle heading for one place: the central hub.

Think of a bicycle wheel.

The local depots are around the rim. Burton is the hub. The overnight trunk routes are the spokes.

That shared structure is what gives a pallet network its power.

CHAPTER

Stage one: a pallet enters the network

Imagine a business in Bristol has one pallet destined for Newcastle.

Sending an articulated lorry hundreds of miles for one pallet would clearly be absurd. Even filling a small vehicle with several unrelated long-distance deliveries quickly becomes inefficient.

Instead, the local Palletforce member collects that Newcastle pallet alongside freight from other customers.

Back at its depot, those consignments are consolidated.

The Bristol depot might now have pallets for Newcastle, Glasgow, Leeds, Norwich and dozens of other areas. Instead of trying to drive all of those routes itself, it loads the outbound freight onto a trunk vehicle bound for Burton.

Meanwhile the same thing is happening around Britain.

By evening, the spokes begin feeding the hub.

CHAPTER

Stage two: the night-time convergence

Burton starts getting busy

The SuperHub occupies around 620,000 sq ft on a 38-acre site. The £50 million expansion opened in 2017 and was designed around high-throughput overnight sortation.

Its Midlands location matters. A national overnight hub has to balance incoming journeys from north, south, east and west while still allowing vehicles enough time to reach their home depots before morning deliveries begin.

The building itself is described by Palletforce as Europe’s largest drive-through distribution centre. More important operationally is the amount of open handling space. This is not primarily a warehouse where tonight’s freight disappears into racking for the next fortnight.

It is a sorting machine.

In logistics language, the basic principle is cross-docking: inbound freight arrives, is identified and transferred towards an outbound movement rather than being put into long-term storage.

The Newcastle pallet from Bristol has not come to Burton for a holiday.

It has come to change lorries.

CHAPTER

Stage three: unload, scan, weigh, photograph

This is where Palletforce’s operation becomes particularly interesting.

When pallets are unloaded at the SuperHub, forklift trucks do considerably more than simply lift them.

Palletforce has deployed technology that scans, weighs and photographs freight as it is handled. The company calls the resulting images “Pallet Selfies”. The imaging system was introduced alongside forklift weighing and tracking technology so that a normal handling movement also creates useful digital evidence.

The scan

The pallet’s identity is read into the system.

That associates the physical object travelling across the floor with its electronic consignment record and destination.

Scans matter at both ends of the movement. Pallets need to be identified when they are unloaded and again when they are loaded, while operators also check labels against the relevant handling bay.

In other words, the computer record and the physical pallet keep checking in with each other.

The weight

The forklift simultaneously measures the pallet.

Knowing actual weights is useful for more than billing. Reliable weight data helps with vehicle safety and load planning.

A trailer is not simply a giant box into which pallets can be thrown until the doors struggle to shut. Total weight matters. Distribution of weight matters. Axle loading matters.

The photograph

Then there is the camera.

An image is captured as the pallet passes through the hub and attached to the consignment information.

That gives the network and customer a visual record of the freight at a defined point in its journey — valuable traceability when thousands of very different pallets are moving through the same building.

And all of this happens while the forklift is doing the job it needed to do anyway: moving the pallet.

That is the elegant part.

CHAPTER

Stage four: sort by where it is going, not where it came from

Our imaginary Newcastle pallet arrived on a vehicle from Bristol.

Once inside Burton, that fact becomes largely irrelevant.

What matters now is Newcastle.

Across the hub, freight from many incoming depots is separated according to its onward destination.

A pallet for Newcastle arriving from Bristol can therefore join Newcastle-bound pallets arriving from Southampton, Cardiff, London, Birmingham or anywhere else in the network.

This is the fundamental exchange taking place inside the building.

Hundreds of origins become hundreds of destinations.

It is less like conventional warehousing and more like an airport baggage system — except each suitcase can weigh well over a tonne and nobody wants to see one appearing on the carousel.

CHAPTER

Stage five: rebuild the loads

Over the course of the sort, an outbound trunk for the North East accumulates freight collected across the rest of the country.

The loading job is therefore the reverse of unloading.

Each pallet is checked and scanned. Freight is physically loaded onto the correct vehicle. Weight information can help create an appropriate load plan, and the system records another step in the pallet’s journey.

The trailer that arrived from Bristol may eventually leave with an entirely different collection of pallets intended for the Bristol member’s own delivery territory.

This is what makes the network reciprocal.

A member brings everyone else’s freight into the hub and takes its own area’s freight home.

Every minute spent at Burton is a minute that cannot be spent travelling back towards tomorrow morning’s customers, so turnaround time matters enormously.

CHAPTER

Stage six: Burton empties out

Eventually the direction of flow changes.

The mass convergence becomes a mass departure.

Trunk vehicles leave Burton carrying consolidated freight for their own areas. Our Newcastle pallet travels north with many other pallets requiring delivery in and around the destination depot’s territory.

On arrival at that local depot, the load is broken down again.

This time the sorting question becomes much more specific.

Which delivery vehicle? Which route? Which customer?

The pallet is loaded for final delivery, and the tracking system progresses towards proof of delivery when the consignment is completed.

One pallet.

Potentially several vehicles.

One enormous overnight exchange in the middle.

CHAPTER

The digital hub running alongside the physical one

Watching forklifts streak across a giant floor tells only half the story.

Running beside the physical freight network is a digital version of it.

Palletforce calls its core system Alliance. The company has also developed systems that use historic tracking information to identify consignments that may be at risk of service problems.

Its ePOD technology extends that digital record to the final delivery stage. Palletforce’s own video gives a useful overview:

That illustrates something important about modern logistics.

Knowing where something should be is useful.

Knowing where it actually is is much better.

And knowing that its current sequence of movements suggests something is likely to go wrong before the customer discovers it is better still.

Every barcode scan, forklift movement, recorded weight and tracking event makes the digital picture sharper.

CHAPTER

Capacity is not the same as nightly volume

Big logistics numbers deserve a little care.

Palletforce advertises the SuperHub as capable of handling more than 30,000 pallets per day. Elsewhere it reports lower typical nightly throughput figures.

Those statements are not contradictory once you separate capacity from throughput.

Thirty thousand is what the facility is designed to be capable of processing. Actual traffic changes with customer demand, season, network volumes and the night of the week.

The important engineering point is that spare capacity matters. A hub designed to operate permanently at its absolute physical maximum would have very little resilience when Christmas arrives, a motorway closes or one part of the network has an unusually heavy evening.

CHAPTER

Why build one enormous central hub at all?

At first glance, sending pallets towards the Midlands only to send them back out again can look wasteful.

If you draw one individual shipment on a map, sometimes it will be.

But a network is not optimising one pallet.

It is optimising thousands simultaneously.

Without consolidation, independent hauliers would need far more point-to-point movements between individual regions, many of them carrying poor loads. The hub allows local companies to combine their traffic onto trunk vehicles and exchange it in bulk.

The environmental advantage is therefore not that every individual pallet travels the mathematically shortest road distance.

It is that the network can move more freight with better-consolidated vehicles.

That distinction matters.

CHAPTER

The human choreography behind the software

It is tempting to describe a giant logistics hub purely in terms of software and clever machinery.

Spend five minutes watching one and that illusion disappears.

The nightly sort still depends heavily on skilled forklift operators: checking equipment, unloading trailers, scanning pallets, verifying bay labels, protecting freight and rebuilding outbound loads safely.

Hundreds of truck drivers are arriving and departing around them.

Forklifts are moving in multiple directions.

Trailers are being loaded.

Deadlines are fixed.

And some of the things being moved are awkward, fragile, tall, heavy or all four at once.

At this scale, efficiency is not simply going faster.

It is keeping a highly dynamic environment predictable enough for thousands of individual movements to happen safely.

CHAPTER

From above, the whole idea suddenly makes sense

A drone view gives you something that standing beside a loading bay cannot.

Perspective.

On the ground you see one lorry reverse, one forklift lift and one pallet disappear behind a curtain.

From the air you see the network breathing.

Vehicles arrive from every direction. Parking areas fill. The illuminated building becomes the fixed point around which everything else moves. Hours later, the flow reverses and the same roads carry the redistributed freight back towards the edges of the country.

That is the Palletforce SuperHub in its simplest form.

Not a warehouse full of pallets.

A giant overnight interchange.

Its job is to take thousands of individual journeys that would be hopelessly inefficient on their own, combine them into a national system, record what is happening to each pallet and then break the whole thing apart again before most of Britain has finished breakfast.

There is sophisticated technology underneath it: live tracking, onboard weighing, scanning, photography and electronic proof of delivery.

There is a very large building around it.

But the idea at the centre remains almost beautifully analogue.

Bring everything to the middle.

Sort it.

Fill the lorries.

Send it back out.

And then do the whole thing again tomorrow night.
